Problem

As the Logistics lead at Cargill, I was tasked with creating a seamless workflow for a massive project worth $125 million. The project involved 11 engineering departments, multiple contractors, supply chain functions, and finance. Any delay in achieving project milestones would have resulted in significant financial losses.

To ensure timely completion of the project, we needed to create a Standard Operating Procedure (SOP) that set requirements and expectations for each function while aligning them in a seamless workflow. However, with so many departments involved, it was challenging to map out the workflow and identify gaps.

Solution

As the Logistics lead, I arranged separate meetings with each function to map out their workflows and identify gaps. We then invited all members to align the workflow together and agree on the best communication channel to use. We defined risk points and agreed on an escalation process for any problems that might occur.

We relied on this SOP during project execution and used its definitions to mitigate any risks that could affect the schedule. By following this approach, we were able to complete the project on time according to management's schedule.
